Gmail's AI Reads Your Emails First: What AI Summaries Change for Email Marketing

Gmail now puts Google's Gemini AI between your emails and your customers. It can boil an email down to a few lines for a busy reader, brief users on their priorities in a new AI Inbox, and sort the Promotions tab by predicted relevance instead of date. Apple Mail goes further and can replace your preview text with its own summary. For brands, that means an AI increasingly reads your email alongside your customer, and what it decides to show, and how it describes you, shapes what the customer sees.

This is the same shift that already changed search. Google answers questions with AI Overviews, buyers ask ChatGPT for recommendations, and now the inbox does its own sorting and summarizing. Here is what has actually changed in Gmail as of October 2026, what is still hype, and how to write emails that an AI understands correctly.

What has changed in Gmail?

On January 8, 2026, Google announced that Gmail, used by 3 billion people, was "entering the Gemini era". The main features, and what each one means for marketers:

FeatureWhat it doesWho has it (October 2026)What it means for brands
AI Overview conversation summariesSummarizes the key points of an email thread when it is openedAll Gmail users worldwide, free, in 8 languages including English, French, Spanish and GermanA reader can get the gist of your email from Gemini's summary instead of your copy
AI InboxA briefing of suggested to-dos and topics to catch up onPaid Google AI plans and eligible Workspace plans, US and English only, in betaBuilt only from the Primary tab, so most promotional emails never appear in it
AI Overviews in Gmail searchAnswers natural-language questions about the inboxPaid Google AI and eligible Workspace plans, EnglishA customer looking for "that discount code from last week" gets an AI answer, not a list of your emails
"Most relevant" Promotions sortingOrders promotional emails by the sender's relevance to the user, plus deal "nudges"Personal accounts, rolled out from September 2025Brands people engage with rise, the rest sink

Gmail has also made unsubscribing easier, with a view that groups the newsletters a user receives so they can clean them up in one place.

Does Gmail summarize marketing emails?

It can, but not in the way many headlines suggest. According to Google's help center, AI Overview conversation summaries are generated when someone opens an email and clicks "Summarize this email" at the top, and they are designed above all for long threads. On mobile, summary cards can also appear at the top of longer messages. Gmail does not, today, replace your subject line or preheader in the inbox list with an AI summary.

So the summary is not what decides whether your email gets opened. What it changes is what happens after: a busy reader can ask Gemini for the gist instead of scrolling, and the gist is whatever the model takes from your text. If your offer, deadline or call to action sits at the bottom of a long, image-heavy email, it may not make it into the summary.

Several marketing vendors have published figures about falling click rates or deprioritized emails since the Gemini rollout. We could not find independent data behind them, so treat any single number with caution. The direction, on the other hand, is clear.

Why AI Inbox matters more than summaries

The AI Inbox is the bigger long-term change. Google describes it as a personalized briefing that highlights to-dos and catches users up on what matters, ranking senders using signals like the people they email often, their contacts, and relationships inferred from message content.

The most important detail is in Google's own help page: AI Inbox only surfaces information from messages in the Primary tab, not from Social or Promotions. It also ignores emails the user archives, deletes, mutes or snoozes.

In practice:

  • Transactional emails win. Order confirmations, appointment reminders, bills, travel bookings and account updates are exactly what the AI Inbox is built to surface.
  • Newsletters and promotions stay outside the briefing. For users who start their day in the AI Inbox, a promotional email is one more click away.
  • Relationship signals matter. Senders a user replies to, or has in their contacts, look more like a VIP to the model than a brand that only ever broadcasts.

AI Inbox is still limited to paid plans in the US, in English, and in beta. But Google has said it intends to bring Gemini features to more languages and regions, so it is better to adapt now than after the rollout.

Apple Mail is doing the same thing

Gmail is not alone. On iPhones, iPads and Macs with Apple Intelligence turned on, Apple Mail can show a short AI-generated summary in the message list in place of the first lines of an email, and its Priority Messages feature lifts time-sensitive emails to the top of the inbox. Unlike Gmail's summaries, Apple's appear before the email is opened, which means the AI's description of your email can replace the preview text you wrote.

Between the two, a large share of your list now meets your emails through an AI layer at least some of the time.

The pattern: AI now sits between brands and customers everywhere

Look at the three places a customer can meet your brand today:

  1. In search, Google's AI Overviews and AI Mode answer the question above the links. Many sites see stable rankings and falling clicks, as we explain in Why Is Our Traffic Dropping Even Though Our Rankings Haven't Changed?.
  2. In AI assistants, ChatGPT, Gemini, Claude and Perplexity recommend two or three names and skip the rest.
  3. In the inbox, Gemini and Apple Intelligence summarize, sort and brief.

In each case, an AI reads your content first, decides whether it matters to this person, and describes it in its own words. The brands that do well are the ones whose message is easy for a machine to understand and that people already engage with. That is the core idea behind generative engine optimization (GEO), and it now applies to email too.

How to write emails that AI summarizes correctly

  1. Put the point in the first two sentences. Say what the email is about, what the offer is, and what you want the reader to do, before any storytelling. Treat the opening lines as your new preview text, because for Apple Mail users they often are.
  2. One email, one message. A summary of an email with five offers is vague. An email with one clear offer gets summarized as that offer.
  3. Write the facts in text, not inside images. An AI cannot summarize a price, a date or a discount code that only exists in a banner. Keep key details in live text, and give every image real alt text.
  4. State offer details plainly. "20% off all plans until November 30 with code AUTUMN20" survives summarization. "Something special is waiting for you" does not.
  5. Mark up your promotions. Google supports promotion annotations, structured data that tells Gmail the deal, code and expiry date of a promotional email. It is the most direct way to give Gmail's Promotions tab accurate information about your offer.
  6. Send less, to people who engage. With relevance-based sorting, every ignored email teaches the inbox that your brand matters less. Clean inactive subscribers regularly, and segment instead of sending everything to everyone.
  7. Earn replies and real relationships. Emails people answer, onboarding sequences, account updates and genuinely useful content build the signals AI Inbox looks for. Inviting a reply is worth more than another "no-reply" address.
  8. Measure what AI cannot fake. Open rates have been unreliable since Apple's Mail Privacy Protection, and AI summaries let readers get the gist without clicking. Judge campaigns on clicks, replies, conversions and revenue.

The customers who never open your email

There is one more consequence that email metrics will never show. A customer who skims a Gemini summary of your newsletter, or never sees it in their AI Inbox, may still need what you sell. When that moment comes, many will not search their inbox. They will ask ChatGPT, Gemini or Google AI Mode for a recommendation.

If you are named in that answer, the email you sent last week was not wasted. If a competitor is named instead, no subject line will win that customer back. Email and AI visibility are two halves of the same question: when an AI stands between you and your customer, does it understand who you are and recommend you?

Operato AI does not track inboxes. It tracks the other half: every week, it asks ChatGPT, Gemini, Claude, Perplexity, Google AI Overviews and AI Mode the questions your buyers ask, shows whether you are named, who is named instead, and which sources the assistants rely on, then tells you what to fix first. FAQ

Does Gmail use AI to summarize marketing emails? Yes, when the reader asks for it. Gmail's AI Overview conversation summaries are available to all users worldwide and appear when someone opens an email and clicks "Summarize this email". They are designed mainly for long threads, and on mobile, summary cards can appear on longer messages.

Does Gmail's AI Inbox show promotional emails? No. According to Google, AI Inbox only surfaces information from the Primary tab, not from Social or Promotions. It is currently available on paid Google AI and eligible Workspace plans, in the US and in English.

Can a brand stop Gmail from summarizing its emails? No. Senders have no setting to block summaries. Users can turn them off by disabling Gmail's smart features, which also turns off other AI tools.

Do AI email summaries lower open rates? Gmail's summaries appear after an email is opened, so they do not stop the open itself. Apple Mail's summaries appear before opening and can replace your preview text, which may affect whether people open. In both cases, readers can get the gist without clicking, so clicks, replies and conversions are better measures than opens.

What is the "most relevant" sort in Gmail's Promotions tab? Since September 2025, Gmail lets personal account users sort promotional emails by "most relevant", which favors brands they engage with most and adds deal nudges at the top. Users can switch back to "most recent".

How should I write emails for AI summaries? Lead with the main message and call to action in the first two sentences, keep one message per email, put prices, dates and codes in live text rather than images, and use promotion annotations for offers.

Is this the same as GEO? It follows the same logic. GEO is about being understood and recommended by AI assistants and AI search. In the inbox, the AI is Gemini or Apple Intelligence, and the same rules apply: clear, front-loaded, factual content from a sender people engage with.
